Cost Reduction Review Cartonization Playbook

Use this before replacing a current packaging material with a lower-cost option. This playbook is for operators trying to lower packaging spend without increasing damage, labor, or carrier cost.

Packout checklist

  1. Compare current and proposed packouts using material cost, finished dimensions, pack time, and exception rate.
  2. Confirm materials: corrugated boxes, void fill, carton sealing tape, packing slips.
  3. Keep three right-size carton families, filler within arm's reach, a scale, and a sample packed order at the bench.
  4. For cost reduction review work, treat cartonization as a controlled operation: define the package spec, stage the right materials, and inspect the first completed orders before volume scales.
  5. Record the approved package size, finished weight, label position, and exception rule.

QA checks

  • Test the lower-cost option on a controlled order sample.
  • Check whether carrier cost changes.
  • Keep the prior spec available until the first batch passes review.
