Supplier Substitution Review Returns And Rework Playbook

Use this before approving an alternate carton, mailer, label, tape, film, or filler as a normal substitute. This playbook is for buyers and operators replacing one packaging SKU with another from a new source or alternate spec.

Packout checklist

  1. Compare dimensions, material grade, adhesive or closure type, compatibility with equipment, and storage requirements.
  2. Confirm materials: inspection labels, replacement mailers, void fill, return envelopes.
  3. Separate inspect, clean, relabel, and repack areas so returned units do not mix with ready-to-ship inventory.
  4. For supplier substitution review work, treat returns and rework as a controlled operation: define the package spec, stage the right materials, and inspect the first completed orders before volume scales.
  5. Record the approved package size, finished weight, label position, and exception rule.

QA checks

  • Run a side-by-side packout test.
  • Confirm the substitute fits existing storage and replenishment labels.
  • Document when the substitute is allowed and when it is not.

Station setup

Separate inspect, clean, relabel, and repack areas so returned units do not mix with ready-to-ship inventory.
