Warehouse Stockout Recovery Returns And Rework Playbook

Use this after boxes, mailers, labels, tape, or filler hit zero on-hand. This playbook is for teams recovering after a packaging material runs out.

Packout checklist

  1. List every shipment touched by the substitution and record which packaging SKU replaced the normal one.
  2. Confirm materials: inspection labels, replacement mailers, void fill, return envelopes.
  3. Separate inspect, clean, relabel, and repack areas so returned units do not mix with ready-to-ship inventory.
  4. For warehouse stockout recovery work, treat returns and rework as a controlled operation: define the package spec, stage the right materials, and inspect the first completed orders before volume scales.
  5. Record the approved package size, finished weight, label position, and exception rule.

QA checks

  • Check whether cost or damage changed.
  • Reset reorder points.
  • Add a backup packaging SKU for the next shortage.

Station setup

Separate inspect, clean, relabel, and repack areas so returned units do not mix with ready-to-ship inventory.
